Net sales of $50.1 million missed the $51.4 million consensus by 2.4%, down 4.5% year over year and up 5.7% sequentially from $47.4 million.
The GAAP loss of $(0.50) per basic and diluted share missed the $(0.06) consensus and reversed $0.08 of income a year ago.
No numeric guidance was given, but management committed on the call to sequential revenue growth from Q2 into Q3 and Q3 into Q4, against a prior-year third quarter of roughly $47 million at a much lower gross margin and a cash operating loss.
Stripping last year's $3.1 million Italian tender and $3.7 million of divested product-line revenue, management put comparable fire growth at about 10% and said high-single to low-double-digit organic fire growth is the run rate.
The one thing that matters: management put a number on the cost problem, and it is the gap between the fire mix story and the profit line.

Management commentary
Fire revenue of $26.1 million grew 2% year over year and about 12% sequentially, and management said comparable fire growth, adjusting for the prior-year tender and current-year service acquisitions, was roughly 10%, driven by helmets up 41%, hoods up 66% and turnout gear up 5.5% as customers move to updated NFPA standards.
Asked whether sequential growth from Q2 into Q3 and Q3 into Q4 is the right way to model the year, James Jenkins said yes, based on pipeline and order flow.
On the cost line, Jenkins said: "I need to get that into the mid to high 20s as opposed to the 30 where it is now, 32, I think this quarter."
The $3.2 million goodwill impairment was attributed exclusively to LHD Group Deutschland; management has made leadership and organizational changes there and says the Australia and Hong Kong operations continue to perform well.
Management expects meaningful portfolio changes within six months, consolidating European fire and industrial warehousing and reviewing the manufacturing footprint, with the benefit landing in fiscal 2028.
Quality of earnings
The margin recovery is real, but the second half loses its helper. Adjusted gross margin of 37.7% rose 410 basis points sequentially from 33.6%, and management described the normalized run rate underneath as mid-30s with no significant tariff-refund benefit expected in the second half.
Operating expense, not gross profit, drove the year-over-year profit decline. Management split the move in adjusted EBITDA excluding FX from $5.1 million to $2.7 million into about $0.7 million from adjusted gross profit and $1.7 million from higher adjusted operating expenses, which rose 11.1% to $16.2 million.
Cash conversion is running ahead of the income statement. First-half operating cash flow of $5.4 million was a $15.1 million year-over-year swing, inventory fell $7.6 million from $82.5 million at the end of fiscal 2026, and total debt declined to $28.7 million from $32.3 million.
Gotchas & watch items
Management expects the timing of certain fire orders to shift into the fourth quarter, so the promised third-quarter step-up leans on industrial, where revenue fell 10.8% to $24.0 million and the primary plants are already described as at capacity.
The U.K. National Firefighter PPE Framework is a seven-year program worth up to GBP 220 million across all awarded suppliers, and management said the opportunity is obviously not GBP 220 million to Lakeland; 25 brigades buy on their own schedules, with a considerable amount over the next 12 to 18 months.
Currency is unhedged where it hurts most: a $1.3 million headwind against $43,000 a year ago, with management saying much of the exposure is Argentina, where it cannot hedge and is instead moving inventory faster.
The service platform is being asked to carry a lot from a small base: $3.5 million of revenue this quarter, each location reaching capacity at $2.5 million to $3.5 million, with more start-up cost still to come in the third quarter.
