Revenue of $50.9 billion landed 0.7% under the $51.23 billion estimate and EPS of $5.57 came in 6.1% under the $5.93 estimate, with $658 million of net investment securities losses in corporate sitting inside both lines.
The franchise itself ran hot: net income of $15.3 billion and a 20% ROTCE, CIB revenue up 14% with equities up 49%, CCB revenue up 9%, AWM revenue up 14% on $51 billion of long-term net inflows.
Fourth quarter guidance is NII ex markets of approximately $25.5 billion, total NII of about $28 billion and expense of about $27.5 billion, with the card net charge-off rate still approximately 3.2%; a 2027 NII ex markets central case of approximately $107 billion was added on the call.
Capital came down by design: the standardized CET1 ratio fell 30 basis points to 13.9% on $52 billion of higher RWA, OCI losses and distributions, and management tied the smaller buyback to redeploying roughly $30 billion of excess capital organically rather than to any regulatory or environmental caution.
The one thing that matters: negative operating leverage is the live issue, with expenses up 12% against revenue up 8% and the fourth quarter guided to about $27.5 billion of expense against this quarter's $27.3 billion.

Management commentary
On markets revenue, Barnum said the base case is "normal seasonal declines between the third and fourth quarter", with Dimon adding on the same exchange that he personally does not expect the same seasonal decline this time.
Barnum put 2027 NII ex markets at approximately $107 billion, about $5 billion above an annualized fourth quarter, with roughly a quarter of the growth from forward-curve hikes and the rest a continuation of this year's balance sheet growth and mix.
On expenses, management said street consensus of around $114 billion for 2027 is not far from its preliminary read, and declined to firm that up before the budget cycle closes.
Dimon framed the smaller buyback as redeployment: roughly $30 billion of excess capital, with organic uses such as the $1.5 trillion ten-year Security and Resiliency Initiative preferred to repurchase at a 6% earnings yield.
On AI, Barnum walked back earlier quantification, putting annual AI expense nearer $700 million than the $2 billion figure cited publicly, and said the productivity benefits are not yet visible in quarterly earnings.
Quality of earnings
The EPS shortfall is marked-down securities rather than operations: results carry $658 million of net investment securities losses in corporate, which posted a $455 million net loss on $93 million of revenue, and revenue excluding those losses was up 9% rather than 8%.
The growth was paid for. Revenue up 8% against expenses up 12% to $27.3 billion on volume- and revenue-related pay, front office hiring and wage inflation, so $15.3 billion of net income and a 20% ROTCE came with the cost base growing half again as fast as the top line.
The reserve build reflects volume, not deterioration: of $2.7 billion in credit costs, $2.2 billion is net charge-offs and $539 million a build management attributed to new wholesale activity rather than downgrades or a changed outlook.
Gotchas & watch items
Markets strength is narrow: equities up 49% year-on-year carried the quarter while FICC fell 4%, and the stated base case is a normal seasonal decline in markets revenue from the third to the fourth quarter.
IB fees up 14% came with the caveat that activity slowed in the second half of September, so the fourth quarter fee line starts from a softer run-rate than the 14% print suggests.
The 2027 NII ex markets central case of approximately $107 billion is about $5 billion above an annualized fourth quarter, roughly a quarter of which rests on three hikes already in the forward curve — one in December, two in the first half.
The CET1 ratio has walked from about 15.7% to 13.9% across this deployment cycle, so the organic redeployment that replaced buybacks is being funded out of a shrinking capital cushion.
