Revenue of $9.4 billion beat the $9.05 billion estimate by 3.9%, but diluted EPS of $2.67 missed the $2.99 estimate by 10.7%.
Guidance points lower: fiscal 2027 revenue of $30-32 billion against $33 billion in fiscal 2026, 79,000-84,000 closings, and a first-quarter home sales gross margin of 18%-18.5% with a pre-tax margin of only 7%-8%.
Demand weakened as the quarter went on: net orders fell 7% to 18,619, the cancellation rate rose to 23% from 20%, order ASP slipped 2% to $356,600, and starts were cut 45% sequentially to 13,100.
Capital return held up: $1.4 billion of buybacks in the quarter and $3.6 billion for the year cut the share count 8%, the dividend rises 11% to $0.50, and about $3 billion of repurchases is planned for fiscal 2027.
The one thing that matters: the EPS miss is margin, not volume. Home sales gross margin fell 120 basis points sequentially to 19.5%, and the 18%-18.5% first-quarter guide says incentive costs at current mortgage rates are still rising.

Management commentary
Management is not assuming any mortgage-rate relief in the guide: "anticipating it to go down isn't prudent at all."
Rate buydowns are being held about 1.5 points below market and are taken by high-80s to low-90% of mortgage-company buyers.
October traffic and sales activity looked similar to a weak September, below normal seasonal levels.
The 18%-18.5% gross margin is described as a reflection of current conditions, not a new long-term level.
Management noted it lowered its closings guide in each of the last two years and will adjust again with market conditions.
Quality of earnings
Two charges hit the quarter, and both stem from the rate shock rather than being clean one-offs. The rental segment's $25.3 million pre-tax loss includes $91.4 million of multi-family impairments, and litigation reserves took 80 basis points off gross margin against a normal 40 to 50.
Per-share results lean on the buyback. 24 million shares repurchased for $3.6 billion cut the count 8%, while stockholders' equity fell 4% to $23.1 billion.
Cash backs the earnings. Fiscal 2026 operating cash flow of $3.5 billion compares with $2.9 billion of net income, 11% of revenues against 10% in fiscal 2025.
Gotchas & watch items
Costs are rising into falling prices: lot costs rose 4% per square foot sequentially and stick-and-brick 1%, against revenue per square foot up only 1%; lot costs are expected to stay up year over year for the next couple of quarters.
Rental returns are set to fall: management expects lower multi-family margins into fiscal 2027 after $91.4 million of impairments on nine completed projects.
SG&A is deleveraging: home building SG&A rose to 8.7% of revenues, up 80 basis points, and management named it a driver of the first-quarter pre-tax margin guide of 7%-8%.
The closings guide is cushioned by community growth: average active selling communities rose 10% year over year, so management says the 79,000-84,000 range can absorb slightly lower absorptions.
